据我总结的经验,现在合伙有“四同”现象:第一年,同心同德;第二年,同床异梦;第三年,同室操戈;后一年,同归于尽。虽然有很多合伙人在开始时亲如兄弟,但后都会落得一拍两散的下场,为什么会出这种现象?这是我一直在思考的问题。根据这种现象,我总结出了几种不同的合伙人类型,遇上不同的合伙人,你和你的企业会有完全不同的命运。通过我下面的分享,或许你会找到答案。

Based on my experience, there is now a phenomenon of "four similarities" in partnerships: in the first year, one heart and one mind work together; In the second year, the same bed had different dreams; In the third year, roommates engaged in martial arts; The following year, they all perished together. Although there are many partners who are as close as brothers at the beginning, they all end up falling apart in the end. Why is this phenomenon happening? This is a question that I have been pondering. Based on this phenomenon, I have summarized several different types of partners. When encountering different partners, you and your company will have completely different fates. Perhaps you will find the answer through my sharing below.

(1)利益合伙人。

(1) Interest partners.

这种合伙人的想法很简单,就是一个人干很累,于是大家合伙一起干。在合伙过程中,彼此都设定严格的薪酬标准,诸如底薪、绩效、考核工资、提成、年度完成任务激励或年度利润分享、收入不搞平均主义等等。这种合伙人奉行的原则是,有利益就在一起,没有利益就散伙,正所谓:天下熙熙,皆为利来,天下攘攘,皆为利往。

The idea of this kind of partner is very simple, it's like working alone is tiring, so everyone partners up to work together. In the partnership process, strict salary standards are set for each other, such as base salary, performance evaluation salary, commission, annual task completion incentive or annual profit sharing, and income inequality. The principle pursued by this type of partner is to gather together when there is interest, and to disperse when there is no interest. As the saying goes, the prosperity of the world is all for profit, and the hustle and bustle of the world is all for profit.

这种合伙的优点是能充分调动每个人的积极性,缺点是合伙人彼此缺乏文化认同,过分强调公平。此种合伙人我称之为利益合伙人。比较典型的例子是滴滴司机与滴滴公司,滴滴司机干一单挣一单的钱,不干就没有,两者的薪酬划分很明确。

The advantage of this partnership is that it can fully mobilize everyone's enthusiasm, but the disadvantage is that the partners lack cultural identity with each other and overly emphasize fairness. I call this type of partner an interest partner. A typical example is Didi drivers and Didi companies. Didi drivers earn money for each order they do, and if they don't do it, there won't be any. The salary division between the two is very clear.

(2)事业合伙人。

(2) Business partners.

合伙合的是人心,合的是理念,大家在一起优势互补,彼此包容,取长补短,共同做出一番事业。合伙要的是利益,但不能完全唯利益论。合伙人需要注重企业的文化建设和企业的长远发展,注重人才培养,注重能对社会做出何种贡献。创业的出发点不能单纯考虑自己的利益,还要考虑能否满足对方的需求。

Partnership brings together people's hearts and ideas. Together, we complement each other's strengths, tolerate each other, learn from each other's strengths and weaknesses, and work together to create a career. Partnership requires benefits, but cannot be solely based on interests. Partners need to pay attention to the cultural construction and long-term development of the enterprise, focus on talent cultivation, and focus on what contributions they can make to society. The starting point of entrepreneurship should not only consider one's own interests, but also whether it can meet the needs of the other party.

比如,喜家德水饺的“358”合伙模式把老板、老店长、新店长各种角色黏合在一起,彼此之间形成了事业共同体,并终成功达到了合作共赢的目的。

For example, the "358" partnership model of Xijiade Dumplings combines various roles of the owner, old store manager, and new store manager, forming a business community with each other and ultimately achieving the goal of win-win cooperation.

(3)命运合伙人。

(3) Destiny Partner.

在《西游记》中,唐僧师徒的组合就是典型的命运合伙人,彼此谁都离不开谁。只有大家一起努力,才能共同实现西天取经的梦想。

In Journey to the West, the combination of Tang Monk and his disciples is a typical fate partner, and none of them can do without each other. Only by working together can we achieve our dream of learning from the West.

生活中比较典型的例子是夫妻合伙创业,虽然彼此贡献的程度不同,很难衡量出哪个人的贡献大一些,但夫妻二人的目标是一致的,都是为了家庭好。父母和子女的关系也是如此,这样的组合算是稳固的搭配。

A typical example in daily life is when a couple starts a business together. Although the degree of contribution from each other varies, it is difficult to measure which person has a greater contribution. However, the goals of the couple are the same, both for the sake of a good family. The relationship between parents and children is the same, and such a combination can be considered a stable combination.

我做出这样的划分,是希望让每个合伙人都能对自己的合作伙伴有一个清晰的认识。按照马斯洛的需求层次理论,这三种合伙人分属于三个不同的维度:物质的维度、归属的维度和自我价值实现的维度。划分清楚合伙人的层次后,彼此就不用再纠结。如果是为利益的合伙,大家就好好挣钱,挣不到钱极有可能面临散伙;如果是事业合伙人,那么合伙人之间的关系和紧密度会高一些;如果是命运合伙人,遇到了,当好好珍惜。

I made this division in the hope that each partner can have a clear understanding of their partners. According to Maslow's hierarchy of needs theory, these three types of partners belong to three different dimensions: material dimension, belonging dimension, and self value realization dimension. After clearly dividing the levels of partners, there is no need to entangle with each other. If it is a partnership for profit, everyone should make good money, and if they cannot make money, they may face disbandment; If it is a business partner, the relationship and closeness between partners will be higher; If you are a partner of fate, cherish it when you encounter it.

当然,从利益合伙人到事业合伙人,再到命运合伙人之间是可以转化的,关键点是人心,是付出,是利他,付出越多,也会得到越多。

Of course, there can be a transformation from interest partners to career partners, and then to destiny partners. The key point is people's hearts, it is dedication, it is altruism, and the more effort one puts in, the more they will gain.
